kevinveenbirkenbachandClaude Opus 5 dc54e6d83f fix(swarm): stop the shell helpers from swallowing their own failures
Every one of these call sites ended in `|| true`, so a failure left no trace
and the surrounding script reported a clean run.

service_converged.sh needed the `|| true` for a reason that had nothing to do
with the command: under `set -o pipefail`, `head -10` closes the pipe and awk
dies of SIGPIPE, which pipefail then reports as the pipeline's status. That
made a genuine `container service ps` failure indistinguishable from a normal
truncation. Capping inside awk (`n++ < 10`) removes the SIGPIPE, so the command
status can be tested on its own and a real failure now prints why. give_up and
report_failed_tasks carried a byte-identical copy of that block, so the fix
lifts it into one report_tasks helper rather than applying it twice.

The swarm-clean scripts keep going after a failed step on purpose, since the
host layer below them clears what survives. They now say what did not work
before continuing, instead of continuing silently.

kevinveenbirkenbachandClaude Opus 5 7162b7bf4c Merge fork/feature/svc-net-tor into feature/ai-agent-employees
834 commits from the Tor onion-service branch against 299 of ours, from merge
base 7b646bdece: 127 conflicted files, 3506 files changed.

The two sides are largely orthogonal. Theirs adds svc-net-tor and a `tor` service
across the role tree, plus two sweeping refactors: shipped scripts sorted by
language (files/ruby/, files/python/, files/shell/, scripts/lint/*.sh) and the
unit suite moved under tests/unit/python/. Ours is requirement 036, the native AI
gateway, plus the MCP role work. Most conflicts were both sides appending to the
same service map, resolved as unions.

Resolutions that were not unions:

Credentials moved namespace. Theirs renamed meta/schema.yml to meta/secrets.yml
and re-addressed credentials as secrets.credentials.<name>. Git carried our
litellm_api_key blocks through the rename, but every consumer we added still read
'credentials.<name>', which no longer resolves. All 45 call sites are migrated.

plugins/filter/container_volumes.py is deleted by theirs and relocated to
plugins/lookup/container_volumes.py, where it carries the same tmpfs defect our
f85996b43 had just fixed: a hard-coded {"size": ...} that silently drops a per
mount `mode`. The fix is re-applied in the relocated file, as that commit's merge
note anticipated.

compose.yml keeps only INFINITO_PLAYWRIGHT_REPORTS_BASE_DIR. Theirs also forwards
INFINITO_PLAYWRIGHT_STAGE_BASE_DIR; that line is deliberately dropped, per the
analysis recorded in 45804e9ad -- STAGE has a drift-proof role-vars fallback,
while forwarding it promotes a setdefault-pinnable .env value above that SPOT.

tasks/stages/01_constructor.yml takes their include, ./tasks/utils/setup/group.yml,
because their refactor removed tasks/groups/*-roles.yml, leaving our include
target nonexistent. Our task name is kept, since svc-virt is in the loop.

Makefile swarm-zombie is a union: their validate plus teardown, then our
lab_subnet cleanup, which their side dropped while leaving lab_subnet.sh as the
only orphaned reference in the file.

01_bootstrap.sh keeps our deterministic --ip pinning, which distinguishes an
already-attached node from a real failure, over their `|| true`.

Their language-sorted layout orphaned references our side still held: zammad's
two scripts/apply/*.rb, jenkins' java-with-ca-trust.sh, and the notify topics
their handlers renamed to hyphenated form. All corrected.

roles/sys-svc-compose/files/shell/swarm/stack_ready.sh gains our latched-update
block: paused, rollback_paused, rollback_started and rollback_completed exit 2
rather than polling a state that cannot resolve without another deploy.

config_from_run is unioned to (title, logged, jobs); the production caller in
trigger/__main__.py now passes jobs, without which our suite suppression would
have been inert.

READMEs are regenerated rather than hand-merged: 15 LiteLLM rows and 91 Tor rows
now derive from the merged metadata, which is itself evidence the meta merge is
coherent.

Verified: 5161 unit tests pass. The single failure, test_query.py TestSortSpec,
also fails on fork/feature/svc-net-tor at b51d2f9919, measured in a baseline
worktree -- so this merge introduces no new unit-test failure. Two modules are
excluded from that run because `baudolo`, a dependency their branch introduces,
is not installed on this host.
Not verified: no deploy has run against the merged tree, and make quality has not
been run end to end here.

kevinveenbirkenbachandClaude Opus 5 53a51bb2f3 fix(swarm): remove the nfs-export volume with its cluster
compose names the swarm-test volume after its project, so every cluster
left a <cluster>_nfs-export behind that no teardown path touched. At
roughly 5GB each they filled the host disk after ~30 runs, which showed
up as unexplained playwright timeouts once writes started stalling.
Remove it per cluster in teardown, per worktree subnet in lab-reclaim,
and host-wide in swarm-clean.

kevinveenbirkenbachandClaude Opus 5 3cd3897091 fix(swarm): point swarm-clean at the renamed unmount helper
The merge of the swarm-nfs work moved utils/unmount_nfs_mounts.sh to utils/unmount/nfs_mounts.sh and updated teardown.sh and the bootstrap, but clean/all.sh kept the old path. make swarm-clean died at the unmount step with "No such file or directory" before it reached container removal, which is exactly the state that needs cleaning up. The host-state release is not added here because all.sh already unmounts DIR_VAR_LIB itself.

kevinveenbirkenbachandClaude Opus 5 80f37e9af8 fix(swarm-test): name containerd in the wedged-container recovery hint
Restarting docker does not clear a container whose shim never sent an exit
event: that shim belongs to containerd, a separate unit that survives the
restart. Measured on a host carrying two such remnants - docker.service had
been restarted hours earlier while containerd.service had been up for three
days, and `rm -f`, plain `rm` and `stop -t 1` all still failed afterwards.

The hint also has to say what the restart costs. It wipes every exec instance,
so following it during a deploy kills the run: an act deploy died after 1h48m
with `failed to inspect exec: No such exec instance`, and the log carried no
ansible error at all, only post-steps failing in milliseconds.

kevinveenbirkenbachandClaude Opus 5 efe828b7a4 fix(swarm-test): detach NFS before the node containers die
Every teardown left one node container behind, always the same one, and the
warning blamed a kernel D-state. The cause was a budget: the client-unmount
step gave all four containers one shared 120s allowance, the unmount chain
costs up to three attempts per mount, and the third container in the list never
got its turn. That container was then killed with its mount still attached.

Killing was the second half of it. The node image sets STOPSIGNAL SIGRTMIN+3 so
that `docker stop` triggers a clean systemd poweroff, but the teardown only ever
ran `docker kill`, which skips it and leaves the nested engine and its task
containers to die mid-flight. Those task containers hold binds of the NFS
superblock inside their own mount namespaces, where an unmount in the node
namespace cannot reach them, so the nested engine has to go down first.

Under act the ansible controller is the act job container itself, so its own
NFS mount is invisible to the host mountpoint check and survived every cleanup.

Three more paths reached the same containers without any of this: the
cross-cluster reaper removed them with no unmount at all and then reported the
wedges it had just manufactured, the bootstrap pre-clean detached only inside
the NFS server, and the escape hatch filtered its candidates down to
`name=nfs-server` so it could never see the worker that actually survives.

The removal verdict itself was wrong: a single inspect fired immediately after
`rm -f` reports containers the daemon is still removing, and two of the three
warnings in the observed run were false alarms.

Verified by tearing a live five-node cluster down: all five containers removed,
no remnant, no warning.

kevinveenbirkenbachandClaude Fable 5 5af4b081df refactor(swarm-tests): move teardown and topology under utils, drop shell rescue collector
routine/08_cleanup.sh becomes utils/clean/teardown.sh and topology/
becomes utils/topology/ so routine/ holds only the sequenced flow; all
consumers (workflow steps, compose/swarm.yml env guards, relative
sources, README) follow. The shell rescue collector and its lint are
gone: utils/diagnostics/container.py covers compose and swarm
identically. extend_inventory gains the backup-host placements the DR
drill deploys.

kevinveenbirkenbachandClaude Fable 5 147403a939 refactor(test-swarm): compose node image + ansible provisioning + dir layout
Replace the per-node docker-run bring-up with a single node image
(compose/swarm/Dockerfile bakes python3/dnsmasq/openssh/rsync/cryptsetup)
declared in compose/swarm.yml, one compose up, and one ansible play
(compose/swarm/playbook.yml over ansible_connection: docker) that waits for
systemd, captures IPs, wires lab DNS and installs the .deb per node. Reshape
the harness into topology/ (naming SPOT), routine/ (01_bootstrap + the
sequenced 02-08 steps) and utils/ (clean/, collect/, shared helpers); the
workflow, matrix.py and Makefile follow the new paths. swarm init/join was
already ansible-owned (svc-swarm-node), corrected in the README diagram.
